How to build a sales pipeline inside Gmail

September 15, 2026 · 7 min

A pipeline is just columns with rules. Put it where the emails already are, or you will stop updating it.

A sales pipeline is not software. It is a shared picture of how a deal moves from “someone wrote to us” to “we invoiced” or “we walked away.” If that picture lives in a tool you open twice a week, it is fiction. If it lives next to the thread, it gets used.

This is a Gmail-first setup: few stages, strict rules for what enters each column, and a next step on every live card. You can run it with KanbanMail, or with any board you actually look at. The method matters more than the logo.

Start with five stages, not twelve

KanbanMail’s default board is Lead → Contacted → Negotiation → Won / Lost. That is enough for a freelancer, a three-person studio, or a founder who still answers sales mail.

If every card sits in Contacted, you do not have a pipeline. You have a graveyard of polite first replies.

Rules for moving a card

Write the rule on a sticky if you have to. Examples that work:

Without rules, dragging cards becomes interior decoration. The board should argue with you.

What belongs on the card

Keep the email as the source of truth. On the card, store the things Gmail will not show in a list:

Do not paste the whole thread into notes. That is how CRMs rot. When you need the words, open Gmail from the card.

When to add or rename columns

Add a column when a deal repeatedly sits between two stages. Common extras:

Do not add “Hot,” “Warm,” and “Maybe.” That is mood, not process. Priority can live on the card; the column is for a fact about the deal.

Agencies and ops teams should rename the board entirely: Brief → In progress → Review → Done still works. The mechanic is the same. Using Gmail as a CRM is the same idea with a wider lens.

How to fill the board without boiling the ocean

Do not import five years of mail. Take the last 30 days. For each thread that would hurt to lose, create a card in the honest column — most will be Contacted or Negotiation, not Lead. Then go forward only: new emails you care about get a card the same day.

KanbanMail does this with one click from the inbox or the Gmail add-on. We do not read the rest of the mailbox. You choose the thread; the board stores the metadata you need to drag it.

A weekly 15-minute review

  1. Open the board, not the inbox.
  2. From right to left: is Won still true? Is Negotiation still negotiating?
  3. Rewrite any next step older than a week.
  4. Sum the values. If the number surprises you, the board is working.

That is a Gmail sales pipeline. Columns you trust, cards you move, email one click away. If you want the tool that already sits in Gmail, install KanbanMail.
